<p><b>Plan to get it wrong</b><br />
It may sound crazy and negative. That before even starting a project you have to take into account that things will go wrong. Perhaps this is why too few project managers actually do that. It can in most cases, however, be very useful to this in account.<span id="more-345"></span><!--more--></p>
<p>In this world there is (almost) no (Internet) project which will go well the entire 100%. Somewhere there is always something wrong. Someone is sick, something is still not as you would expect, or your idea is changing. This will always affect the planning. The small things that can go wrong are often responsible for a longer project than originally planned.</p>
<p>Obviously you try to create all conditions so that nothing will go wrong, but that you probably will not succeed. The best thing you can do is bear in mind that it something will go wrong. Keep that in mind while making your schedule. Take some extra time for &#8216;bugfixing&#8217; or overlap of various parts.</p>

<p>A very special rule this time. And a very short one: know when to schedule a break.</p>
<p>As a projectmanager you have to know when to gas up and when to slow down. A project cannot go at full speed througout the entire project. Therefore it is important to build in a relax-moment. Where you and your team can relax, look at the overview of the project and then start again with a breath of fresh air.</p>
<p>For me the moment of the break has arrived. I&#8217;m taking a break for two weeks to be exact. To go on holiday, relax and figure out all the things I will be doing in the next six months. I hope to see all readers of this blog back again at that time!</p>

It sounds simple, but it absolutely is not. But gathering the right people around you is exactly what can make or break a project. And finding the right people can make a &#8216;normal&#8217; project manager become a &#8216;successful&#8217; project manager.<span id="more-263"></span></p>
<p>Finding the right people is not easy. Not only will you always have to work with people from the who are allocated in the project by the organization, the right people are not always available. Try to find a clear balance when looking for the right people. Is there someone who has quality A, find someone with quality B for another position. Form a &#8216;team&#8217; that can complement each other: each his own specialty and not all the same characters. </p>
<p>The formation of a good project as the formation of a good football team. Not everyone can be captain and not everyone can take the penalties. You need &#8216;leaders&#8217; and&#8217; followers&#8217;. Therefore search carefully when selecting team members and not just hire anyone. This can indeed make or break your project.</p>

Het is moeilijk om je te verplaatsen in een ander. Het is nog moeilijker je te verplaatsen in de kennis van een ander. De neiging is er snel om maar aan te nemen dat een ander je begrijpt. Die neiging is niet altijd juist. Als jij denkt dat iets duidelijk is hoeft dat voor een ander nog zeker niet zo te zijn. That&rsquo;s why you work for that specific company or in that specific industry. A supplier is hired because of his expertise in an area where the client has no or less expertise. Rule 14 focuses on the gap between these two: </p>

It is difficult for you to step into someone else&rsquo;s shoes. It is even harder to picture the knowledge of someone else. The tendency is to quickly believe that the other one understands you. That tendency is not always correct. If you think that something is clear for the other it doesn&rsquo;t have to be the case. [/lang_en]<span id="more-229"></span></p>
<p>[lang_nl]Een veel voorkomend fenomeen is bovendien dat projectleden niet &lsquo;af willen gaan&rsquo;. Daarom wordt er meer dan eens &ldquo;ja&rdquo; of &ldquo;hmm&rdquo; gezegd op de vraag of iets wordt begrepen. Puur om gezichtsverlies te vermijden. De &ldquo;ja&rdquo; kan ook betekenen dat de ander echt denkt het begrepen te hebben. Maar nog steeds is dat niet zeker.</p>
<p>Het is overigens zeker niet zo dat het alleen zo is dat opdrachtgevers de leveranciers niet begrijpen. Sterker nog, het gebeurt andersom misschien nog wel vaker. Een opdrachtgever weet waar hij naartoe wil en moet dat duidelijk kunnen maken aan een leverancier die dat om moet zetten in een product. Hierbij &lsquo;begrijpt&rsquo; de leverancier de opdrachtgever vaker niet dan wel. Ook omdat bij de leverancier de kennis van het vakgebied van de opdrachtgever ontbreekt.</p>
<p>Het is niet erg om de kennis niet te hebben of om het niet te begrijpen. Je kan immers niet alles weten. Het is wel erg om dat te verzwijgen en er niets mee te doen. Zorg dat je controleert of de kennis er is en probeer door herhaling te toetsen of het echt begrepen is. Laat andersom ook weten als je iets niet begrijpt.</p>

<p>It is certainly not true that only clients do not understand the suppliers. Indeed, it happens the may be even more frequent other way around. A client knows where he wants to go and should be able to make it clear to a supplier who then needs to convert it into a product. In this process the supplier often doesn&rsquo;t &#8216;understand&#8217; the client. Also because knowledge of the discipline of the client is missing. </p>
<p>It is ok not to have the knowledge or even not to understand. You cannot know everything. It is not ok to say you understand when you don&rsquo;t and to do nothing. Make sure you check if there is enough knowledge by repetition and try to assess whether it is really understood. Also let the other one know if you do not understand something.</p>

In the intervening period the project has to be delivered. This means that there is an X- amount of time available for an X- amount of work. Too often this is not in line with each other. Therefore, rule 13 is: </p>
<p><b>Keep it feasible </b><br />
A client would like to get as much as possible realized in the shortest possible time. A deadline is &#8216;hard&#8217; and can often not change. Meanwhile, the demands have not become less and they even grow. The pressure from the client on the supplier will get very big.</p>
<p>The client may cut themselves into the fingers with this kind of behavior. By increasing the pressure on the supplier there is a bigger chance that a supplier will deliver a less good job. The supplier will want to keep the client happy and will try to handle as much as possible in the efforts to meet the demands and deadlines. But this will be at the expense of quality. Then, when deadlines are not met, the quality leaves something to be desired for or the price increases, the sponsor will get dissatisfied with the supplier. But that is not always justified. </p>
<p>A client must realize that there is only a limited amount of time and that within that time the most viable has to be achieved, but within the borders. Everything you ask for that is out of the boundaries will backfire, whether it is price, quality or time. The supplier also has its responsibilities. They should make clear what the limits of the possibilities are and be honest and open about communicating them. Keep it feasible: it will deliver a better product.</p>

Het komt nog vaak voor dat een planning van een project uit de losse pols gebeurt. Hierbij wordt vaak niet eens aan betrokkenen gevraagd hoeveel impact een van hun taken heeft op hun werkzaamheden. It is not uncommon that a planning is done without thinking. It is often not even asked how much impact involved one of their tasks on their work. The programming would be a one-time project manager and then we just had to look as the project (almost) ready or is likely to fail.[/lang_en]<span id="more-209"></span></p>
<p>[lang_nl]Het is van zeer groot belang dat de projectmanager zijn planning opstelt aan de hand van de input van alle betrokkenen in het project. Dit zal betekenen dat het plannen niet snel gedaan is, want alles moet op elkaar worden afgestemd. Maar doordat iedereen mee denkt zal de planning wel realistischer worden. Bouw als projectmanager daarbij marges in.</p>
<p>Tot slot is het voor de planningen van belang dat deze actueel blijven. Hou daarom bij hoeveel tijd er besteed is en pas de planning continue aan aan de bestaande situatie. Daarmee voorkom je verassingen.</p>

This will mean that the plans are not done quickly, because everything must be clearly linked. But because everyone thinks the schedule will be more realistic. Vormgevers, techneuten en strategen zaten onder een dak. Tegenwoordig is dat een stuk minder. Ieder bedrijf doet zijn eigen ding. En dan nog is het opletten. Teveel gaan de verschillende bedrijven op elkaars stoel zitten waardoor het resultaat warrig en slecht is.</p>
<p>Zorg er in een project voor&nbsp; dat iedereen zijn ding doet. Laat vormgevers vormgeven, laat techneuten het bouwen (en vooral niet vormgeven!) en laat strategen bepalen wat de doelstellingen zijn. Zorg voor een goede projectmanager om dit te regelen en je project krijgt die extra kwaliteitsinjectie die het een topproject maakt.</p>

Designers, technicians and strategists all worked together under one roof. Today, this happens a lot less. Each company now does its own thing. And still you have to be careful. Too much the various companies sit on each other&#8217;s seats which makes the project confusing and the results bad. </p>
<p>Make sure that in a project that everyone does &lsquo;his thing&rsquo;. Let designers shape, let technicians build (and definitely not shape!) and leave it to the strategists to determine the goals. Make sure you get a good project manager for this project to regulate all parties and you will get the extra injection of quality which will make your project a very good project.</p>
